Your business runs on things only you know
Take a month off. Not sick, not sold, just gone. No email, no calls, no "quick thing" on a Sunday. Most owners already know the answer, which is why the question is annoying rather than interesting. The useful part is not whether the business survives. It is **what breaks first**, and in what order. ## It is almost never the work The work is usually fine. Your team knows how to do the job; that is why you hired them. What breaks is the decisions. A lead comes in and nobody knows whether to quote $4,000 or $9,000. A client asks for something slightly outside scope and everyone waits for you to say yes. An invoice is late and nobody is sure whether this is a client we chase or a client we let slide. None of that is written down anywhere, because it never had to be. You were always there. ## The four questions that find the dependency Ask these about your own week. Not aspirationally. About last week specifically. **Who answers a new lead at 4pm on a Friday?** If the honest answer is "me, from my phone", that is the first thing that stops when you do. **What does a new client see in their first 48 hours?** If it is different every time, it is because it comes out of your head every time. **What is the price?** Not the range. The price, and the rule for when it changes. If you are the only person who can quote, you are on every deal forever. **Where does someone look to find out what is happening?** If the answer is "ask you", you are the database. Four questions, because those are the four places we see it break. Not because four is a nice number. ## The uncomfortable part Some of this is not a systems problem. Some of it is that being needed feels good. Being the person who unsticks everything is a real identity, and it is a pleasant one. Writing the process down ends it. That is a genuine loss and it is worth naming, because founders who pretend it isn't spend two years "being too busy" to document anything and never notice the pattern. Worth saying plainly: none of this makes you replaceable. It makes the twenty repeated decisions replaceable. The judgement calls that actually need you get more room, not less. ## What to do about it, in order Write down the price and the rule for changing it. That single document removes you from more conversations than anything else. Write the first 48 hours of a new client. What they get, when, from whom. Decide who answers a new lead outside your hours, and what they are allowed to say without asking you. Put the status of every open job somewhere a person can look instead of asking. That is it. It is not a transformation, it is four documents, and the first one usually takes an afternoon. ## Then test it Pick a week, not a month. Go quiet for five working days and write down every time someone had to reach you anyway. That list is your actual dependency map, and it will be shorter and dumber than you expected.
